Performance Management & OKR Case Study

The Challenge:

A large agricultural business operating in the UAE needed a way to track and improve employee performance across a workforce of 500+ people, spread across multiple sites and functions. Without a structured system in place, performance conversations were inconsistent, growth paths were unclear, and leadership had no reliable way to measure whether teams were actually improving quarter over quarter.

What Zephora Consulting Did:

Software selection. We assessed the client’s specific needs workforce size, multi-site structure, and existing HR processes and recommended a performance management platform suited to an organization of this scale and complexity, rather than a generic off-the-shelf tool.

Implementation. We led the full rollout of the system, configuring it to reflect the company’s actual reporting structure and performance criteria, so it worked with how the business actually operated rather than forcing a rigid template onto it.

Executive and employee training. We trained the organization’s leadership team on how to run effective performance conversations using the new system, then extended training across the full 500+ employee workforce, so adoption wasn’t limited to management everyone understood how the system worked and what was expected of them.

OKR implementation plan. Alongside the performance management rollout, we built the business a full OKR implementation plan connecting the day-to-day performance tracking work to broader company objectives, so individual and team performance wasn’t measured in isolation but tied directly to what the business was actually trying to achieve that quarter.

The Outcome:

Adoption rate after rollout, reduction in time spent on performance reviews, improvement in employee engagement scores, or leadership feedback on decision-making speed.

Why This Matters for Other UAE Businesses:

Large, multi-site organizations often assume performance management software is only practical for smaller, single-location teams. This project shows the opposite with the right platform, a genuine training rollout, and an OKR framework connecting individual performance to company goals, this approach can scale across hundreds of employees and multiple sites without losing consistency.
